We have spent some time thinking about this also as my brother and I are the only ones who do hay for our farm.
I was thinking about your wagon situation...why buy 8 new wagons...just cut the cage off the 4 you already have, take the steel in for scrap and only buy 4 new wagons. Might even be able to find some gears cheap at an auction somewhere.
I like the NH pull behind units or selfpropelled as they can unload in the stack or be reversed and unloaded out the front to a conveyor to your mow/loft. Helped a fellow once that did it that way worked really slick cause all you needed was couple of fellers in the mow. The road machine would do 50mph on the open road which really cut down road time.
The other option that I have a limited experience with is big square bales but you need a loader. However, you could contract with a custom baling crew to bale up the bales and then you move them. A fellow near here has a self loading truck system for the big squares. Works really slick and he can put six on the truck.
Only issue there is your customers may not be as excited to handle them.
We used to park a gooseneck or old horse trailer at our customers location. Then we would offload into their trailer at their location. Something else that works good for that is old semi-trailers...they hold quite a few bales at one time and no tarping or wagon is needed.
I guess these are just some ideas.
If you paid enough I would come help you out but that is one long commute every day...
